Listen. Design. Land.
Twelve steps in three phases. Nothing in Design begins until Listen is finished, because a redesign built on assumptions is just a faster way to be wrong.
Listen
Before anything is designed, the ground truth is established with the people who hold it.

1. Establish the goals
Gather and validate what the organisation is trying to achieve, across every level that has a stake in it.

2. Surface the ground truth
Interviews, workshops, and shadowing to extract the tacit knowledge that never reaches a status report.

3. Map the systems
Every system in use, how well it is used, what it integrates with, and whether its data is fit for AI.

4. Locate and quantify the pain
Where the pressure is greatest, who carries it, and what it costs in time, money, error, and morale.

5. Assess people and roles
Team Health Reports and role-alignment analysis, feeding the redesign as measured input rather than opinion.
Design
Only once the picture is real do we design against it — value case first, so the work is justified before it is scoped.

6. Identify AI opportunities
Find the leverage points where AI materially improves margin, throughput, or risk — and rule out the ones where it does not.

7. Model the value case
Quantify the uplift and build the business case. This comes early because it is what unlocks the budget, not what reports on it afterwards.

8. Redesign the operating model
Rebuild processes end to end with automation, agents, and predictive systems embedded — not bolted on.

9. Define requirements and governance
Translate business need into AI-ready requirements, with regulatory, ethical, and operational boundaries set at the same time.
Land
A transformation that is designed but not adopted has changed nothing.

10. Build the roadmap
Phases, dependencies, quick wins, and long-term uplift — the artefact an executive can actually hold and fund.

11. Orchestrate delivery and adoption
Coordinate execs, product, engineering, ops, and compliance. Manage resistance and build confidence in the new workflows.

12. Measure uplift and iterate
Track the value actually realised against the case that was modelled, then expand capability from what worked.
